Content Gap Analysis for AI Answers: Our Process
How we turn tracked prompts and indexed pages into reviewed briefs, then verify whether the published work earns citations.
A content gap for AI search is a question an audience asks but the pages you control do not answer well. The fix may be a new article, a tighter section on an existing URL, or no page at all when the gap sits in product evidence, third-party coverage, or crawler access.
Our process reaches that decision before a writer gets a brief. We use Promptwatch for client programs because it keeps responses, cited sources, sitemap pages, and recommendations in one project. We still make the editorial call. A score cannot decide whether a subject fits the offer or the evidence supports the answer.
Start with prompts worth answering
Gap analysis is only as useful as the prompt set behind it. We begin with questions heard in sales and support, category comparisons a serious buyer might make, and problems the service or product can genuinely address. We remove prompts that are too broad to lead to a decision. We also separate markets when wording, regulation, or the offer changes by country.
This prevents work on a low-scoring question the business has no reason to answer. If the prompt belongs to another audience, closing it creates irrelevant inventory and noisier analysis.
We read several responses for each candidate prompt before assigning work. Which subquestions does the model resolve? Which pages does it cite? Does the model need a definition, a comparison, current evidence, or a practical procedure? The answer tells us what a useful page must contain. It also reveals when the missing source belongs offsite rather than on the client's domain.
Verify the page inventory
Promptwatch's Content Gap documentation describes a product-specific coverage score from 0 to 100. The feature searches indexed sitemap pages against query fanouts, using recent fanouts when enough are available and generated search queries otherwise. It requires at least three crawled URLs covering 10 percent of the sitemap before it runs.
Those are mechanics of this feature, not a universal GEO grade. A score of 70 does not mean a site has completed 70 percent of AI optimization, nor does it predict a citation rate. It means Promptwatch found a particular level of coverage for a tracked prompt within the pages it had indexed.
We therefore inspect the sitemap before trusting the report. Are canonical pages present? Did a recent section launch without entering the XML sitemap? Are retired URLs still listed? Is a separate documentation sitemap missing? Promptwatch's sitemap guide treats the connected sitemap as the content inventory used for recommendations. If that inventory is incomplete, the apparent gap may be an indexing gap inside the analysis rather than missing content on the site.
Read the evidence behind the score
The score gets attention, but the useful material sits underneath it: the fanout queries tested, matching pages, AI search summary, and recommended actions. We open the report and check the matches ourselves.
A page can mention the right phrase without answering the question. The reverse also happens. A strong passage may use different language and still satisfy the intent. We look at the actual copy, not just the fact that the system paired a URL with a query.
We also compare the cited sources in live tracked responses. If answer engines repeatedly use official documentation, a thin opinion post is not a sensible substitute. If they cite current comparison pages, the brief needs transparent criteria and a date policy. If they rely on community discussions, another brand-written article may not address the trust pattern at all.
This is where the work becomes specific. A request to write more about procurement is not a brief. Asking for the approval path, required inputs, and ownership on the existing implementation page gives an editor something testable.
Choose between create and optimize
Promptwatch labels recommendations as Create when it finds no matching page and Optimize when a page exists but does not cover the underlying queries well. We treat those labels as a starting hypothesis.
Optimize is often the cleaner route. The existing URL may already be indexed, linked internally, and known to the audience. Adding a direct answer can strengthen it without creating another page that competes for the same intent. We choose Create when the question has a distinct job, warrants its own durable resource, and cannot be handled clearly within an existing page.
We reject recommendations that require unsupported claims. A comparison cannot include invented prices. A guide cannot promise a result the client has not measured. If the best answer depends on data the business does not have, the task may be to collect the data or revise the scope, not to make the copy sound certain.
Turn the recommendation into an accountable brief
The documented gap-to-brief workflow carries a working title, suggested outline, related queries, and target pages into a Content Agent draft. It also keeps the resulting document linked to the recommendation. Promptwatch notes that scheduled planning can pick Create recommendations automatically, while Optimize recommendations follow a separate page workflow.
For agency work, a human edits the brief before generation or assignment. We add the intended reader, the page's job, source requirements, claims that need legal or subject review, and the internal pages it should support. We remove outline sections that repeat one another. We also decide the answer that belongs immediately under each heading, so the draft does not bury it after a long introduction.
Any generated draft goes through the same checks as human copy. Names, dates, figures, feature claims, and quotations need a real source. Headings must describe the content below them. Structured data must match visible text. The review inbox is a gate, not a rubber stamp.
Publish, refresh, and measure the result
After publication, we verify that the canonical URL is live, indexable, linked where appropriate, and included in the sitemap. The Content Gap documentation says automatic reanalysis occurs about every 30 days. A manual refresh requires new sitemap URLs, at least 30 percent of the sitemap and three URLs crawled, and a seven-day cooldown. Again, those are Promptwatch refresh rules. They are not waiting periods imposed by every answer engine.
Coverage is an intermediate check. The outcome we want is a useful page that begins appearing as a source for relevant tracked prompts. We add new or materially updated URLs to the Page Tracker, then follow crawler visits, citations, and referral clicks where those data sources are connected.
If the page is never crawled, the ticket goes to technical SEO or infrastructure. If it is crawled but not selected, we compare its answer with the sources that won. If it is cited without the brand being mentioned, the content is useful but the brand association needs separate work. That final diagnosis is why our content gap process ends with observed answers, not with a green coverage gauge.
