How is GEO different from SEO? An agency view from client programs
How GEO differs from SEO in the day-to-day work we do for clients: prompts instead of keywords, citations instead of rankings, and what stays the same.
The question we hear most
New clients usually ask whether GEO is just SEO with a new name. Our honest answer is: partly. About half of the work is familiar. The other half is different enough that treating it as the same job leads to wasted months.
What is the same
Crawlable site. Clear structure. Useful pages. Honest authorship. A reputation that other sites confirm.
Google's Search Central guidance on its AI features reads to us as reassuring on this point. The pages involved still need to be indexed and eligible to appear with a snippet, and the usual quality basics apply. We do not chase special markup for AI Overviews.
If a client's technical SEO is a mess, we fix that first. It helps in both worlds.
What is different
The unit of work is a prompt, not a keyword. People type full questions, and engines split them into sub-searches, often called query fan-outs. We plan around topic clusters of real questions, grouped by persona and intent.
The result is an answer, not a list. You can rank well and never be named. We care about whether the brand is mentioned, where it sits in the answer, and which pages are cited.
The measurement is a sample, not a position. Answers vary by model, wording, location and day. There is no rank to look up. We track a fixed panel of prompts and read trends over weeks.
Other people's pages carry more weight. Engines cite Reddit threads, YouTube videos, review sites and trade press. That changes our outreach: less raw link volume, more accurate descriptions in places engines already trust.
A new set of crawlers. GPTBot, OAI-SearchBot, ChatGPT-User, ClaudeBot, Claude-User, Claude-SearchBot, PerplexityBot, Perplexity-User and others. A bot rule that was harmless for SEO can hide a site from them.
Value without clicks. A brand can be named in an answer and never get a visit. We report mentions and share of voice next to traffic, and we say so to clients, who are used to clicks being the whole story.
How we measure it
We run client programs on Promptwatch because it covers the pieces SEO tools were never built for.
- Prompt panels run daily per model, country and language, with Visibility Score, Share of Voice, Sentiment and Position in Answer.
- Citation analytics at page and domain level, with Reddit, YouTube and LinkedIn reports, and offsite mentions where the brand is named on a third-party page without a link.
- Agent Analytics, IP-verified AI crawler logs with errors explained and a crawl-to-citation path per page. Crawler logs start on Professional at $245 a month.
- Visitor analytics for AI-referred traffic and conversions.
- Search Insights, which overlays Google Search Console and Bing Webmaster data on AI crawls and citations. This is the bridge that lets us show a client classic search and AI search in one view.
We keep classic SEO tools for keyword research, rank tracking and backlink data. We are not replacing them.
What changes in the monthly rhythm
For SEO we reported rankings, traffic and links. For GEO the monthly report becomes:
- Visibility and share of voice against named competitors on the prompt panel.
- Which pages were cited, and which new sources appeared.
- Crawler access issues found and fixed.
- AI-referred visits and conversions.
- The next five actions, from the Action Board or from our own review of the gaps.
The Action Board's Discovery agent investigates weekly and suggests up to five evidence-backed actions per run. We use it as a draft, then edit.
What we do not promise
GEO has no guarantees. We do not promise a citation or a position, and we do not quote percentage lifts, because answers are noisy. We promise a process and an honest read of the data.
Advice written for engines in general rarely survives contact with one brand's market, so we test on the client's own prompts before we generalize anything.
Where to start
Pick twenty prompts your buyers really ask, check bot access, and track them for a month. If you want the platform we do that on, start with Promptwatch.
